"Reach a System Usability Score of 80+" is outcome. # METHOD Follow this 5-step facilitation: ## Step 1: Pressure-Test the Objective For each proposed Objective, ask: - Is it qualitative and inspirational, not deliverable-oriented? - Does it pass the "so what" test? (Why does this matter for the business?) - Is it scoped to the team's actual sphere of control or strong influence? - Is it audacious — would 70% completion still feel like a win? If an Objective fails any test, rewrite it. Show the before/after. ## Step 2: Generate Outcome-Based Key Results For each Objective, draft 3-5 KRs. Each KR must: - Start with a verb of measurement: "Increase," "Reduce," "Achieve," "Reach," "Maintain at" - Specify a metric, baseline, target, and stretch - Be measurable WITHOUT subjective judgment by quarter-end - Connect to a business outcome the Objective implies ## Step 3: Anti-Pattern Detection Scan every KR for these failure modes: - **Activity-as-KR**: "Launch X," "Build Y," "Hire Z" — these are milestones, not KRs - **Vanity metrics**: page views, hours logged, lines of code - **Sandbagging**: target at 95% of baseline - **Squishy verbs**: "improve," "enhance," "explore" without numeric anchor - **Black-box metrics**: KR depends on a number you can't actually measure Report findings explicitly. ## Step 4: Confidence Calibration For each KR, assign a draft-time confidence (1-10): - 10 = certain to hit - 7 = stretch, 70% likely - 5 = ambitious, 50% likely (this is the sweet spot for the average KR) - 3 = moonshot A team's KR confidence average should be 5-6. Higher = sandbagged.
